Each convenience at sign-in has a price, and the four prices are not the same. A session left open removes the sign-in step and hands the account to whoever is holding the machine while it is unlocked. A stored password removes the typing and makes the account exactly as protected as the store holding it. A remembered device removes the extra check and turns the device itself into the thing being trusted. A skipped one-time code removes the wait and leaves the password standing alone in front of the account. Three of the four are reasonable on a machine that locks itself quickly; none of them is on a machine that stays unlocked.

Four decisions, taken one at a time

Each line below is a separate decision with a separate price. They are usually switched on together, which is what makes them hard to price.

  1. Decide whether the session stays open on this machine once the window is closed.
  2. Decide whether the password is typed each time or held by something on the device.
  3. Decide whether this machine is marked as remembered, so the extra check is not asked for again.
  4. Decide whether the second factor lives on the same machine as the sign-in or on a different one.

Setting the four per machine

The four decisions are independent of one another and independent per machine. Accepting one convenience does not require accepting the rest, and a setting that makes sense on a phone that locks itself within a minute makes much less sense on a machine that sits unlocked all afternoon. A convenience is removed work, and the work was doing something

Every one of the four saves the same few seconds, which is why they are easy to switch on together. What they remove is not the same, though: one removes a step, one removes typing, one removes a check and one removes a wait. Each of those was carrying a different part of the protection, so switching them on together is four separate decisions taken as one.

The price is easiest to see by asking what an unlocked screen would be worth to somebody else. With none of the four in place, an unlocked screen is worth almost nothing. With all four, an unlocked screen is the account.

Why the four prices should not be paid at once

The four sit in a line, and each one removes the layer that the previous one was leaning on. An open session assumes the machine is secured; a stored password assumes the store is; a remembered device assumes the device stays with its owner; a skipped code assumes the password is known to no one else.

Taken one at a time those assumptions are ordinary and often true. Taken together, they compound into a single assumption about one physical object, which is a great deal to ask of a machine that is carried around.

The decision belongs to the machine, not to the account

The same account can be relaxed on one machine and strict on another, because each of the four is set where the sign-in happens. That is the useful consequence: there is no need to pick one posture and live with it everywhere.

A workable habit is to decide the four once per machine, at the moment the machine is first used for this, and to revisit them only when something about the machine changes — it starts travelling, it stops locking itself, or it becomes the place where the second factor also lives.

Pricing the four before switching any of them on

  1. Name the machine first: what locks it, and how long it typically sits unlocked with nobody at it.
  2. For an open session, ask what an unlocked screen would give away, and for how long it would keep giving it away.
  3. For a stored password, ask what protects the store itself, and whether that is stronger or weaker than the password it holds.
  4. For a remembered device, ask whether losing the device should also mean losing the account.
  5. For a skipped one-time code, ask what is left in front of the account once the password is known to somebody else.

Answer the five for each machine separately. A setting that is reasonable on one machine is not automatically reasonable on the next.

It moves the protection of the account onto whatever locks the machine. While the machine is unlocked and unattended, the account is reachable without a password, so the price is paid for exactly as long as that lasts.
